Description

This PR adds RuntimeHooks (tensorrt_llm/_torch/pyexecutor/runtime_hooks.py): a per-model
declaration of engine-side fast paths that the model provides itself. A model opts in by
declaring runtime_hooks. Every hook is off by default. A model that declares nothing, which
today is every model, runs the native step loop, samplers and attention metadata unchanged.

The hooks change where and how the step loop moves data, never what a forward computes.
The protocols state only what an engine call site needs; the implementations are owned by the
model.

The first user is the GLM-5.2 NVFP4 modeling_v2 target for GB300 in #20524, which builds
on this PR. This PR contains only the engine side, with no model code. It was split out of
#20524 so that runtime owners can review it on its own; the files are byte-identical to that
PR's head.

Hooks

Hook What it replaces when a model installs it
loop_on_execution_stream Runs the overlap executor loop with the execution stream current, so the loop's own stream work and the forward are ordered on one stream.
decode_prologue (DecodePrologue) The decode step's input prologue, as one launch. It decides on the host before any device work and returns False to keep the native prologue.
executor_events (ExecutorEvents) Points where a model may act: after warmup and CUDA graph capture, before the overlap loop starts, and at shutdown.

There are also two small extension points:

  • prepended_fmha_lib_classes on an attention backend: FMHA libraries that the FMHA manager
    tries before the enabled ones.
  • Indexer._copy_reused_topk: the DSA indexer's copy of reused top-k rows, factored out into a
method that a subclass can override.

Scope note: earlier revisions of this PR also had a step_input_stager hook (a decode step's
small host-to-device input writes issued as one launch before the graph replay) and a
sampler_store_writer hook (the speculative sampler's per-slot stores and host copy as one
launch). They are dropped: #19989 on main reworked the same paths natively (step input
gather, static_input_ids, the spec sampler's store scatter and side-stream copier), so the
two hooks would no longer apply as written. Porting them onto the new native paths is left to a
follow-up.

Measured effect

Measured with the GLM-5.2 NVFP4 target on GB300 (TP8, batch 1, MTP speculative decoding,
contexts of 32K to 491K tokens). Each number is a leave-one-out or add-one A/B over several
server starts with 95 % confidence intervals.

  • Execution-stream loop: it was measured only together with the two dropped hooks above
(about 0.16–0.20 ms per decode step for the three combined), so this PR claims no separate
    number for it.
  • Decode prologue:
    • 29 serial prologue operations plus the embedding become one kernel and a norm.
    • The time from graph start to the first layer drops from 59.6 µs to 3.0 µs.
    • Each decode step is about 0.035–0.057 ms faster.
  • Executor events: the target uses after_warmup to keep freed host pages instead of
returning them to the OS, so host work during a decode step does not invalidate the GPU's
address translations. Each decode step is about 0.12–0.15 ms faster. The target's other
use is a health check at warmup and at shutdown, which has no per-step cost.
  • The two extension points cost about 0.01–0.02 ms per step in eager mode and nothing under
CUDA graph replay. An end-to-end comparison before and after introducing them was neutral.

When every hook is off

Every engine call site reads its hook and runs its original statements when the hook is off.
test_runtime_hooks.py checks this statically: it walks the AST of each consumer file with
every hook at its off value and fails on any code a hook can reach outside such a branch.
runtime_hooks_of returns the all-off default for a model that declares nothing, and raises
a clear TypeError for a declaration that is not a RuntimeHooks.

There are no llm_args changes and no API changes.

Note: #20306 also adds a RuntimeHooks seam in the same file, with different fields. Whichever
PR lands second will merge the two into one class; we are happy to do that on our side.

Test Coverage

  • tests/unittest/_torch/executor/test_runtime_hooks.py:
    • the all-off default and how a declaration is read (absent, None, class or instance
      attribute, wrong type, immutability);
    • the default-off guarantee (the AST walk above, plus a test that the walk reports planted
      violations);
    • every hook call site uses only its protocol's methods;
    • the execution-stream loop scope: a no-op when not armed, reset when the loop raises, and off
      with side streams;
    • the decode prologue: the native prologue without a hook and when the hook declines;
    • the forward step's stream ordering on and off the execution-stream loop;
    • executor events at shutdown, with and without events.
  • tests/unittest/_torch/attention/test_fmha_manager.py: the library list is unchanged without
prepended libraries; a prepended library is tried first; an unavailable one is skipped.
  • tests/unittest/_torch/attention/sparse/dsa/test_dsa_indexer.py: the factored-out reused
top-k copy, the decode top-k fill and the MTP shared-row store behave as the inline
    statements they replace.
  • tests/unittest/_torch/executor/test_py_executor.py and test_gpu_keepalive.py: executor
test stubs updated for the new fields.

These files are under directories already listed in the CI test lists
(unittest/_torch/executor and unittest/_torch/attention), so no test-list change is needed.
The hooks installed by a real model are exercised end to end by the GSM8K accuracy gates in
#20524.

PR Checklist

  • PR description clearly explains what and why.
  • Follows the TRT-LLM coding guidelines.
  • Test cases are provided for new code paths.
  • No API change. The hooks are internal and off by default; no llm_args change.
  • No new dependencies.

Dev Engineer Review

  • Adds opt-in RuntimeHooks for decode preprocessing, executor lifecycle events, and running the overlap loop on the execution stream. Hooks default off. Models without a hook declaration use the shared default.
  • When the execution-stream option is active, the executor skips cross-stream waits inside the opted-in loop. The option is gated off for configurations with a drafter, guided decoder, KV connector, encoder-decoder model, or multimodal encoder item scheduling. Verify stream ordering and gating at runtime.
  • Adds FMHA library precedence and DSA indexer override seams. Prepended FMHA libraries are tried before registry libraries. The base DSA decode-fill hook leaves generation rows to the existing decode path. Verify model-specific overrides and attention selection in real workloads.
  • The supplied review findings do not provide severity counts. Source-buffer lifetime, flush-before-consumption guarantees, and real-model end-to-end correctness are not established by the supplied evidence. Performance claims are author-reported, not independently verified. Test execution results are not established by the supplied evidence.

QA Engineer Review

  • Adds or modifies unit tests in tests/unittest/_torch/attention/sparse/dsa/test_dsa_indexer.py, tests/unittest/_torch/attention/test_fmha_manager.py, tests/unittest/_torch/executor/test_gpu_keepalive.py, tests/unittest/_torch/executor/test_py_executor.py, and tests/unittest/_torch/executor/test_runtime_hooks.py.
  • Coverage includes hook defaults, lookup and type validation, hook call sites, stream scope and wait ordering, shutdown-event conditions, FMHA library ordering, and DSA top-k seams. The supplied search found no matching entries in tests/integration/test_lists/. Test execution results are not established by the supplied evidence. The supplied material does not establish real-model integration coverage. Coverage verdict: needs follow-up.

Per-File QA Perspective

  • tensorrt_llm/_torch/attention/backends/fmha/manager.py — Tries available prepended FMHA classes before registry classes. Verify availability checks and selection precedence for models that opt in.
  • tensorrt_llm/_torch/attention/backends/sparse/dsa/indexer.py — Adds overridable top-k copy and decode-fill seams, and extracts MTP shared-row storage. Verify subclass overrides preserve row selection and buffer contents.
  • tensorrt_llm/_torch/attention/backends/trtllm.py — Adds an empty-by-default prepended_fmha_lib_classes setting. Verify models without an override retain registry behavior.
  • tensorrt_llm/_torch/pyexecutor/engine/runners/decoder/inputs.py — Adds an optional decode prologue that can bypass native input preprocessing when it returns True. Verify engine-visible tensor values and guided-decoder event handling.
  • tensorrt_llm/_torch/pyexecutor/engine/runners/decoder/runner.py — Reads hooks from the model and passes its decode prologue to the input preparer. Verify absent hooks preserve native preprocessing.
  • tensorrt_llm/_torch/pyexecutor/py_executor.py — Adds lifecycle events and an opt-in execution-stream loop, with feature-based gating and conditional cross-stream waits. Verify stream ordering, cleanup behavior, and event behavior across ranks.
  • tensorrt_llm/_torch/pyexecutor/runtime_hooks.py — Defines immutable, all-off-by-default hook declarations and validates model hook types. Verify invalid declarations raise the expected TypeError.
  • tests/unittest/_torch/attention/sparse/dsa/test_dsa_indexer.py — Tests DSA override seams and shared-row storage across parameterized cases. No matching integration test-list entry was found.
  • tests/unittest/_torch/attention/test_fmha_manager.py — Tests FMHA prepended-library ordering, availability filtering, and empty-default behavior. No matching integration test-list entry was found.
  • tests/unittest/_torch/executor/test_gpu_keepalive.py — Updates a cleanup stub to include _executor_events. No matching integration test-list entry was found.
  • tests/unittest/_torch/executor/test_py_executor.py — Initializes stream-loop and executor-event fields in test helpers. No matching integration test-list entry was found.
  • tests/unittest/_torch/executor/test_runtime_hooks.py — Adds CPU-only tests for hook declarations, call sites, stream scope, ordering, and shutdown conditions. No matching integration test-list entry was found.

Add RuntimeHooks, a per-model declaration of engine-side fast paths the
model provides itself: a step-input stager, a speculative sampler store
writer, a decode prologue, executor events, and running the overlap loop
on the execution stream. Every hook defaults to off, and a model without
a declaration runs the native path unchanged.

Also add two extension points a model can use: FMHA libraries a backend
puts ahead of the enabled ones, and the DSA indexer's reused top-k copy
as an overridable method.

PR effort8 points — Attention review requires tracing deferred writes through metadata preparation, scheduler consumption and cache addressing, plus checking top-k override and FMHA compatibility. This is a substantial contract change despite localized branches.
ImportanceImportant — indexer.py defers scheduler work that consumes staged KV lengths, while metadata.py and kv_cache_manager_v2.py redirect cache-address transfers. These introduce sensitive write-ordering and buffer-lifetime contracts. manager.py also changes FMHA selection precedence.

Assert the select() winner for prepended-library precedence.

test_manager_tries_a_prepended_library_first checks availability-call order and fmha_libs order, but it does not call select(). Add a case where both the prepended and registry libraries are supported, then assert that select() returns the prepended library.

5783-5784: 🩺 Stability & Availability | 🔵 Trivial | ⚡ Quick win

Add a regression test for the pre-stream overlap hook.

The current tests do not invoke _executor_loop_overlap with executor events and assert hook ordering. Add a test in tests/unittest/_torch/executor/test_runtime_hooks.py that:

  • Builds a PyExecutor with PyExecutor.__new__.
  • Records before_overlap_loop(), stream-scope entry, and profiler entry in one log.
  • Stubs _prepare_and_schedule_batch and _flush_pending_transfer_responses.
  • Invokes _executor_loop_overlap.
  • Asserts that before_overlap_loop() runs exactly once before the stream scope is entered.

Without this assertion, moving the call inside _overlap_loop_stream_scope() can make the hook run on the execution stream while the existing tests still pass.

Add a constructor test for after_warmup ordering.

When executor_events is configured, PyExecutor must call after_warmup() once after torch.cuda.current_stream().wait_stream(self.execution_stream). Existing tests only check the protocol and the shutdown callback. Add a focused constructor test in tests/unittest/_torch/executor/test_runtime_hooks.py that records both operations and asserts their order and invocation count.

Cover deferred scheduler metadata with a result check.

When scheduler_metadata(metadata) returns False, Indexer.prepare defers Indexer.prepare_scheduler_metadata(metadata) until after the staged writes. Add a generation test that stages KV-length writes, runs the deferred callback after the staged launch, and compares the scheduler buffer with the native result. A call-order assertion alone can miss a regression that produces stale scheduler lengths.

Please address the after_warmup() point in the existing thread before merging: it may be collective, so it should run inside _distributed_warmup_guard. LGTM from disagg side.

…side the distributed warmup guard

after_warmup may run collectives, so a rank-local failure there must arm
the rank-crash watchdog like a warmup failure does.

Thanks for the PR; overall LGTM. I made a few comments/suggestions; happy to take another pass once addressed.

Wrt testing coverage, currently the tests cover defaults and hook routing well. Could we add a few focused behavioral tests with reference hooks?

  • Staging lifecycle: Check that staged writes precede the completion event and graph replay. Verify that preparation failures discard staged work and clear the active hook.
  • Eager/capture fallback: Verify that eager execution and initial capture reject staging and use native preparation. Include a replay-to-native transition to catch stale staging state.
  • Sampler writer: Compare stored and host outputs with the native path, using nonconsecutive request slots. Check native fallback when the writer declines, verify_lens is present, or the async worker is active.

I think these tests can use simple reference hooks without GLM kernels. Model-specific CUDA and E2E validation should remain in #20524.

…ay of a captured graph

The step-input window closes right before the replay of an already captured
CUDA graph. An eager step, an initial capture or a warmup would run the model
before the staged writes are issued, so the decoder runner now offers the
window only on such a replay, and StepInputStager documents the restriction.

Add behavioral tests with reference hooks: the runner window lifecycle
(staged writes issued before the completion event and the replay, discard on
a failure while the window is open), steps that are not a replay never open a
window, before_replay runs only before the replay of a captured graph, and
the speculative sampler's store writer against the native stores on
nonconsecutive slots, with its native fallbacks.

Reviewed 247c83e; LGTM overall. The replay-only guard and documentation address my first comment. The sampler parity and fallback tests also cover the requested cases.

Nice-to-have: The staging tests now verify callback order, but the reference stager only logs calls. Could it queue a CPU write and attach itself to the preparer? Check the following: committed values before replay, discarded writes after failure, and cleared hook attachments before the next native step.

…he sampler store writer

Main's one-model speculative decoding work now batches the overlap input
gathers and moves the sampler's host copies off the critical path natively,
so these two hooks no longer fit the code they replaced. Remove them and
their call sites; they can be ported onto the new native paths later.

Keep the decode prologue, the executor events, the execution-stream loop and
the two extension points (prepended FMHA libraries, the DSA indexer's
overridable top-k copy).

Narrow the hook coverage claim in the module docstring.

after_warmup and before_overlap_loop are checked for protocol and source conformance, but this module does not execute them with off/on stand-ins.

Add a behavioral test for the after_warmup() guard.

Add a focused test in tests/unittest/_torch/executor/test_runtime_hooks.py. Make after_warmup() raise, patch _distributed_warmup_guard with a recording context manager, and assert that the guard is active when the callback fails. The existing AST test would still pass if the guard were removed.

Cover the _fill_decode_topk override through sparse_attn_indexer.

The existing test calls only the default helper and checks that it returns False. Add an override that fills the generation rows and returns True. Call sparse_attn_indexer with that override, then assert that it returns the filled rows without running native decode.

…_model

main renamed the decoder runner's model attribute to _model, so reading
self.model failed at runner construction for every model.

Update two tests to main's code: the GVR prior test calls
sparse_attn_indexer on a SimpleNamespace, which now needs the indexer
seams bound; the forward-step stub needs route_capture,
enable_spec_decode and runtime_draft_len.
