Every Release run since this morning failed in "Release tests", and that job was also the slowest step. CI passes on the same commits.

The cause is drift from CI. Release ran the web browser suite at the same time as every other package on one runner. Chromium got too little CPU, so diff workers missed their 10s start budget and other browser tests timed out. CI moved web to its own job long ago. Release did not follow. (#13321 fixed the same drift once.)

Release now uses the same test split as CI:

  • Release tests no longer runs @t3tools/web.
  • New Release web tests job runs only the web suite, with CI's cached Chromium. The publish job waits for it.
  • Release server tests goes from 3 shards on 8 vCPU to 8 shards on 4 vCPU. Server test files run one at a time, so more runners is the real speedup.

CI takes about 5 minutes for these jobs. Release took 7 to 9 minutes and often failed.

#22508 raised the timeouts. This change removes the CPU contention that caused them.

Approvability

Verdict: Approved at f493e6b

Macroscope's review found this PR approvable — This PR only reorganizes release CI tests, adds browser caching, and increases server-test parallelism to reduce timeouts. It changes release validation timing and gating but does not change product behavior or deployment targets.

Review in Change Stack →

📝 Walkthrough

The release workflow now runs package, web, and server tests separately. It adds Chromium setup for web tests, expands server testing to eight shards on 4-vCPU runners, and requires web tests to succeed before release publication.

Changes: Release test workflow

Layer / File(s) Summary
Test orchestration and release gate
.github/workflows/ci.yml, .github/workflows/release.yml
The release package test excludes the web package, which runs in a separate job with Chromium setup and caching. Server tests expand from three to eight shards and use 4-vCPU runners. Release publication requires test_web to succeed. Workflow comments note that the CI and release test splits should remain aligned.

Change: Bug fix

Suggested reviewers: juliusmarminge

Merge Risk: 🔵 Low · up to f493e

The release workflow now runs web tests as a separate required job, and the server tests are split into more shards. The only remaining concern is a small credential-hardening change in the new web test job. Merging is low risk, and the fix can be done before or soon after merge.
